We Skipped the FLSmidth Quote to Save €25,000. It Cost Us €20,000 Extra.

Christopher put the supplier’s quote on my desk on a Tuesday morning. I should have known then that the week would go sideways.

The quote was for a replacement gear set for our Raptor cone crusher. Our latest quarterly inspection had found spalling on the original drive pinion, and now we had two options. FLSmidth had quoted €69,000 with an eight-week lead time. A parts trading company with a warehouse in Rotterdam said they could deliver a “directly equivalent” gear and pinion set in three weeks for €44,000.

“Same thing, right?” Christopher asked.

I’ve been quality and reliability manager at this cement plant for about eleven years. In that time I’ve reviewed roughly 200 critical equipment deliveries a year, and I rejected about 7% of first-time deliveries in 2024 — mostly for documentation gaps and tolerance escapes.

“Maybe,” I said. “Let me check before we spend that €25,000.”

The quote that looked like a win

To be fair to Christopher, he wasn’t trying to cut corners. Our maintenance budget had been squeezed twice that year. The FLSmidth quote had not moved after three rounds of negotiation. And the supplier had references from two other plants in our group. When a gear set is going to be hidden inside a steel housing, it is easy to believe the steel is the same and only the logo is different.

Christopher had printed the supplier’s material certificate and left it on my desk. It said “equivalent grade” but did not name the standard clearly. I put a yellow sticky note on that page and moved it to the inspection pile.

We agreed on a compromise: we would take delivery, run a contact test, and monitor the crusher carefully for the first days of operation. If anything looked doubtful, we would fall back to the FLSmidth order. At the time, that sounded reasonable.

It looked right. Almost.

The gear set arrived three weeks later in a heavy wooden crate. The paperwork was neat: packing list, treatment certificate, balance report. But my eye went first to the paint. The parts were painted in a blue that was clearly meant to look like FLSmidth blue. From across the warehouse it passed. Up close, it didn’t.

I measured the flange with a spectrophotometer. Against our stored reference, the Delta E was about 5.2.

This was not a functional reason to reject a gear set. The paint sits inside the crusher, where nobody will ever see it after installation. But it told me something about the supplier’s discipline. If they could not be bothered to match a simple paint spec, I did not fully trust their hardening depth and tooth geometry.

I logged it and moved on. The real test was tooth contact.

The test we ran before trusting it

Our service agreement with FLSmidth includes remote diagnostics, so I sent the drawing package to Jonah, the FLSmidth Denmark engineer who monitors our crusher. Jonah was not happy about the plan, but he didn’t lecture us. He asked for the supplier’s heat treatment report.

The report listed surface hardness and case depth but did not reference the test method. Jonah asked which standard had been used. The supplier replied that it “had been done in a certified lab.” Jonah’s answer was short: “We’ll see.”

Installation went smoothly. The millwrights fitted the gear set, applied marking compound, and ran the crusher at low speed. When we opened the inspection cover, the contact pattern was concentrated on the heel side of the teeth. The supplier’s technician said it would “run in” over the first few hours.

“Gear teeth don’t run in. They fail out.”

That sentence became the title for the whole episode.

The supplier sent a technician to adjust clearances three times. The contact pattern shifted from heel to toe but never spread across the full tooth face. Meanwhile the stockpile of crushed limestone was getting low, so we agreed to run the crusher at 60% load for 48 hours while FLSmidth’s remote monitoring watched the vibration spectrum.

At hour 41, the alarm came through. Gear mesh vibration had climbed for three hours. The oil sample showed metallic particles. We stopped, opened the crusher, and found the tooth flanks pitting at the contact zone.

What the failure actually cost

We ordered the genuine set the same week through FLSmidth GmbH, whose German service team arranged delivery from a regional warehouse in five days. Jonah and his colleagues at FLSmidth Denmark helped us decide what could be reused and what had to be replaced. They did not say “I told you so.” That counted for a lot.

The extra costs did not arrive on one invoice. There was overtime for the first installation and the second installation. There was a rented mobile crusher for eleven days because the kiln could not wait for the stockpile. There was an independent laboratory report, rush logistics, and weeks of management time. The total landed about €20,000 above the original FLSmidth quote. The supplier eventually refunded the gear set price, but only after a long dispute. The schedule never came back.

The skiing question

A few weeks after the crusher restarted, Jonah joined our review call from Denmark. Snow was falling on the roof outside his window, which Christopher found more interesting than the vibration charts.

“Jonah,” Christopher said. “What is skiing? I grew up in a place with two seasons: hot and wet. And you’re from a country with no mountains. Yet every winter you disappear to the Alps. What is skiing?”

Jonah laughed and said: “It’s the perfect example of total cost. The lift pass is the cheapest part of the day. You pay for the car, the fuel, the hotel, the boots, the skis, the lessons, the lunch, and often the physiotherapist. If you buy the cheapest pass and the cheapest boots, the mistake doesn’t show until you’re halfway down the mountain.”

There was a pause. Christopher looked at me. Nobody needed to explain the connection.

What I’d do differently

The lazy lesson would be to never buy anything from an independent supplier. That is not true either. I have seen aftermarket workshops do good work, especially on older machines where the original manufacturer no longer has full documentation. The good ones answer hard questions about steel grades, heat treatment and traceability without getting defensive.

The real mistake was letting the word “equivalent” do the thinking. A crusher gear set is a precision component. It transmits the full power of the machine through teeth that must mesh correctly under load, shock and dirt. If a supplier was 5.2 Delta E off on the paint, I should have assumed the critical dimensions were off in ways much harder to measure.

Now, when we evaluate a critical spare part, we compare specification, verification data, failure risk, and support. Unit price is the last number we look at, not the first.

The FLSmidth quote was not the cheapest. It came with the full engineering story, and after our experiment that story was worth more than the price gap. I have not been skiing, but I understand the principle now: the mountain always collects the rest of the bill.
